Getting Found When Nobody Searches Anymore: From SEO to GEO to AEO

Three scenarios from 2027

Three examples that should be everyday within two years: A parent asks for the best pediatric orthopedics clinic in Munich with good public-transit access and a free appointment — and gets two or three recommendations with a booking option. A machine builder with 250 employees looks for CRM software with SAP integration under a certain budget — and gets a shortlist with a demo slot. Someone wants dinner tonight in Freiburg, with a view, regional — and the agent reserves the table.

In all three cases, no click lands on a website. The AI delivers the answer, the agent acts. And this is not just private behavior: people behave the same at the screen, whether at work or at home. It will happen in B2B too.

So the decisive question is: who stays invisible? Whoever has no machine-readable, structured data does not exist for the agent. Whoever provides no API, no prices, no appointments is not bookable. And whoever writes interchangeable content — “fresh regional cuisine” instead of “supplied daily by three organic farms within 20 kilometers” — does not get cited.

Why SEO alone is no longer enough

First, the surprising news for 2026: Google is growing. AI Overviews and AI Mode drive the growth, and search queries are at an all-time high. So Google stays important — but the game has changed. AI answers replace clicks, queries get longer, more often without typed text (voice, image), and there are more follow-up queries. Google AI Mode alone reached around one billion monthly users (Source: Google I/O, 2026). Google CEO Sundar Pichai described search in spring 2026 in essence as an “agent manager” — a surface through which you get many things done.

On top of that, the market is re-sorting: ChatGPT, Gemini, Claude, Grok — each platform works differently and needs its own optimization. It is not either/or, but when-what: Google more for orientation, AI assistants more for decisions. Whoever optimizes only for Google today optimizes for yesterday.

Good SEO is good GEO — but SEO alone is no longer enough.

Citation: the new currency

The click is replaced by the citation — the mention as a source in the AI answer. So the biggest lever is to appear in the sources at all. An analysis across 54 studies shows what that depends on: crawlability and indexing as the baseline; a strong search ranking (around 38% of citations come from the top-10 results, because AI systems simply google when unsure); factual specificity (“0.8 g of protein per kilogram of body weight” beats “enough protein”); answers early in the text, because AI primarily processes the first third; a clear, AI-readable structure; and brand and entity trust via Wikipedia, Wikidata, and consistent third-party sources.

The GEO formula

For 2026, four building blocks count — in this order: classic SEO as the technical foundation, brand awareness, community presence, and reference strength. Concretely: first the technical base (crawlability, clean structure), then retrievable passages (question-answer structure, key statements up top), factual specificity with concrete numbers and evidence, a third-party strategy (around 85% of mentions come from outside your own website), a consistent brand story across all channels, and continuous monitoring.

Three examples from recent studies show the effect: +40% citation rate just from added sources, statistics, and expert quotes; three times the citations from restructuring into a question-answer format — without new content. Structure beats mass. The strongest lever is often your own first-party research: exclusive numbers nobody else has.

New metrics — including qualitative ones

Rankings, traffic, and click-through rate are yesterday. Today it’s: how often do we appear in relevant AI answers, how often is the brand mentioned, how often are we cited? Two qualitative metrics you never needed before now join: the hallucination rate (how often does the AI say something false about the company or product?) and the sentiment score (is the brand mentioned positively or negatively?). A high mention rate helps little if it’s followed by “wouldn’t recommend” — especially in pharma, health, and explanation-heavy products.

2027: from GEO to AEO

GEO is only the beginning. The next stage is Answer Engine Optimization: AI agents don’t just cite, they act — bookings, purchases, inquiries, leads, without human interaction. Up to 75% of visibility could shift to agents within two years (Source: IBM, Adobe Summit 2026). Websites move from destination to data source.

The keyword is MCP (Model Context Protocol) — the open standard through which an agent connects to a booking platform, CRM, or inventory system. Without that connection, the AI can recommend but the agent books elsewhere. Importantly: GEO is the prerequisite for AEO. An agent only books where it knows and trusts the brand. As an image: GEO is like TV or display — visibility and trust. AEO is like affiliate or search ads — concrete, measurable transactions.

What to do now

The order is clear: SEO stays the mandatory base, GEO is the 2026 topic, AEO is the preparation for 2027. Whoever wants to be bookable in 2027 needs real-time data availability now, machine-readable interfaces, and a solid GEO foundation.
